Still, the prediction highlights a new phase in enterprise AI adoption. While organizations report productivity gains from AI-powered development tools, Gartner argues that many companies have underestimated the costs associated with deploying them at scale.<\/p>\n<\/div>\n<div>\n<p>The firm\u2019s research found that nearly one-quarter of technology leaders are already spending between $200 and $500 per developer each month on AI coding tokens. About 6% report spending more than $2,000 per developer monthly, with some organizations seeing substantially higher costs for specialized projects.<\/p>\n<\/div>\n<div>\n<p>AI coding agents such as Claude Code, Cursor and OpenAI Codex perform tasks including code generation, debugging, testing, documentation and software modernization. Unlike traditional software subscriptions that charge a fixed fee per user, many vendors are moving toward pricing models based on token consumption. Every prompt, generated response and autonomous task consumes tokens, making costs directly proportional to usage.<\/p>\n<\/div>\n<div>\n<p>The pricing transition is creating new budgeting challenges for enterprise IT leaders. Under consumption-based licensing, monthly costs fluctuate according to workload, making spending more difficult to forecast than under conventional seat-based licensing. Gartner also noted that many vendors provide limited visibility into how token usage is measured or billed, reducing organizations\u2019 ability to predict expenses or evaluate return on investment.<\/p>\n<\/div>\n<div>\n<p>According to Gartner, developers tend to optimize for speed and convenience rather than minimizing token consumption, making governance essential. Without specific controls, AI spending can rise faster than the productivity improvements the tools deliver.<\/p>\n<\/div>\n<div>\n<p>Token costs are widely expected to continue climbing for several reasons. AI model providers are investing heavily in infrastructure, placing upward pressure on pricing as they pursue profitability. Also, companies are expanding AI coding deployments beyond early adopters, increasing overall token consumption as occasional users become regular users.<\/p>\n<\/div>\n<div>\n<h3><b>Practices that Increase Spending<\/b><\/h3>\n<\/div>\n<div>\n<p>Gartner identified several technical practices that contribute to excessive spending. Autonomous AI agents running without sufficient oversight can consume large volumes of tokens. Developers frequently submit oversized context windows that include unnecessary information, increasing processing costs. Also, many organizations lack structured feedback mechanisms that would help flag inefficient usage patterns.<\/p>\n<\/div>\n<div>\n<p>The AI coding platforms themselves currently provide relatively few built-in cost optimization features, leaving enterprises responsible for monitoring and controlling usage.<\/p>\n<\/div>\n<div>\n<p>Amid the increasing costs, Gartner recommends that companies introduce stronger governance around how coding agents are deployed.<\/p>\n<\/div>\n<div>\n<p>Among its recommendations, Gartner advises software engineering leaders to classify development work into three categories: developer-led tasks, developer-with-agent workflows and fully agent-led execution.<\/p>\n<\/div>\n<div>\n<p>Organizations should also match AI models to task complexity by routing routine work to smaller, lower-cost models while reserving premium frontier models for complex development activities.<\/p>\n<\/div>\n<div>\n<p>The research also emphasizes context engineering, which is the practice of encouraging developers to provide only the information necessary for each task rather than unnecessarily large prompts that consume additional tokens.<\/p>\n<\/div>\n<div>\n<p>Other recommendations include implementing token thresholds, automated monitoring, escalation policies and regular reviews of high-consumption workflows during software development sprint
